We run Eastern Time so plant and finance leadership meet in one standup at 8 AM ET, before first-shift issues take over the day, with our Edmonton team joining at 6 AM MT and Chandigarh handing off the overnight build. Discovery is three to six weeks and it happens on the floor, not in a boardroom. We follow a part from purchase order through receiving, inspection, staging, production, scrap, packaging, shipping and invoicing, and we count something physical against what the current system claims, because inventory accuracy below about 95 percent will sink an ERP go-live no matter how good the configuration is. We map every EDI trading partner and every customs and payroll obligation before design, including CARM importer status, Employer Health Tax and WSIB treatment, and forced-labour supply chain reporting scope. Design produces a data model, a costing decision, and an integration inventory with owners. We phase rollouts rather than big-bang wherever the business allows, typically finance and procurement first, then inventory and production, then advanced planning. For ERP design that means landed cost calculations reconcile to the Commercial Accounting Declaration rather than the old entry, HS classification and country of origin have to be maintained as real item master fields with owners rather than free text, and CUSMA preferential origin claims need supporting documentation retrievable by part and by shipment. If you import Toyota-adjacent components or European tooling, this is not paperwork, it is a monthly reconciliation that fails loudly when the item master is sloppy.

The Fighting Against Forced Labour and Child Labour in Supply Chains Act came into force on 1 January 2024 and requires covered entities and government institutions to file an annual report with Public Safety Canada by 31 May, describing their structure and supply chains, their policies and due diligence processes, the parts of their business and supply chains carrying a risk of forced or child labour, the steps taken to assess and manage that risk, remediation measures, employee training, and how effectiveness is assessed. The report must be approved by the governing body and published. Most Waterloo manufacturers discover the honest answer depends on data they do not have in usable form. The ERP work behind a credible report is supplier master data with real ownership and country information, purchase history that maps spend to supplier and to part rather than to a generic category, a place to attach supplier attestations and audit results against the supplier record, and sub-tier visibility where your direct supplier is a distributor. Ontario also requires employers with 25 or more employees to have a written electronic monitoring policy under the Employment Standards Act, which is directly relevant when time clocks, badge readers or machine sign-on data are feeding the ERP. On sales tax, Ontario applies 13 percent HST, and multi-province customers pull in different rates and place-of-supply rules that the tax configuration has to handle at the line level, not the invoice level.

Read before write, always. Phase one is read-only telemetry: machine state, cycle counts, downtime reasons and scrap pulled from equipment over OPC UA or MTConnect into a historian or time series store, with the ERP consuming it as a feed. Nothing on the floor changes and you find out within weeks whether the data matches what supervisors report, which it frequently does not. Phase two adds transactions the operator initiates, such as scanning a work order, confirming a production quantity or recording a scrap reason, which is where user interface design matters more than architecture, since a screen that takes eleven seconds on a glove-operated terminal will be bypassed. Phase three, and only if the operation justifies it, adds ERP-initiated writes such as recipe or parameter download, and those go behind change control with the controls engineer accountable. Throughout, we assume the network drops. Edge buffering holds transactions locally when the link fails, message handlers are idempotent so replays do not double-count inventory, and every integration has a monitored queue depth with an alert that goes to a human rather than a dashboard nobody watches. We keep the OT network segmented from IT and we do not put an ERP agent inside a controls network without the controls team in the room.

Rescue projects start with diagnosis, not configuration, and roughly four causes cover most failures we see. Inventory accuracy was never established before cutover, so the system inherited wrong balances and nobody trusts it, which drives shadow spreadsheets and makes the ERP progressively less accurate. Costing method was chosen by the implementer rather than by finance, so standard versus actual costing produces variances nobody can explain and month end takes three weeks. Integrations were built as scheduled batch jobs with no monitoring, so EDI or plant floor feeds fail silently and are discovered by a customer chargeback. Training targeted supervisors and superusers rather than the people doing the transactions, so workarounds became the real process. Our first four weeks are an audit against those four, with a physical count on a sample of high-value parts, a reconciliation of the ERP subledger to the general ledger, an inventory of every integration with its actual failure rate, and floor observation of how transactions really happen. Then we sequence fixes by what restores trust fastest, which is usually inventory accuracy and integration monitoring rather than the feature list the previous vendor left unfinished.
